The small portfolio that needed Context Layer
I questioned the portfolio’s accumulating studies and handoff ZIPs, discovered that I had kept it outside Context Layer, and asked to organize the existing work without losing it.
Highlights
- A file audit separated 19,985 dependency/build files from the useful study material.
- The earlier lightweight-docs policy explained why the standard Context Layer was absent.
- Five owning projects and an evidence register replaced implicit study status; all 690 original files were preserved.

Why I stopped to ask
The file audit explained the immediate clutter, but my question was broader: why did this small portfolio keep accumulating extra products, review surfaces, and packaging? Codex found the earlier lightweight-documentation instruction and confirmed that the full Context Layer was absent. My later reflection connects that exception to the process problems I had been experiencing. The broader original-engineering and Eleventy-skill story belongs in the linked portfolio project.
Actions Taken
The episode first fixed nested dependency/build ignore rules and preserved useful study files. It then installed Context Layer, organized five owning project records, adopted existing evidence paths, and carried forward the open mobile typography issue. The source records local commit ce69410 and a 690-file preservation check; this intake independently verified those hashes at that commit. One Frill handoff ZIP was removed with my explicit authorization in the source conversation.
Actions Outstanding
Observe subsequent sessions to evaluate whether clearer ownership and decisions reduce repeated work. The source episode ends with local installation, not a production deployment. This evidence supports my diagnosis and shows immediate structural change; it does not isolate every cause or measure long-term productivity.
Source boundary
Only October 11, 2026, 06:48:55–07:01:05 EDT is included. Earlier design iterations and later work are excluded. The four selected turn contexts record OpenAI gpt-6-astra with high reasoning. The reviewed visible conversation for this selected episode is public with Maggie’s permission. Local link targets, injected setup, private reasoning and raw tool payloads are excluded; the private event archive remains separate.
Connected work
The portfolio project records the original engineering and the later process diagnosis. The Context Layer plugin project explains the existing system installed during this conversation. Its plugin manifest remains preserved in the Codex Skills Library.
Source extracts
why are you creating handoff zips anyway? i still dont totally understand why you are setting this up the way you did?
ok yes, please set up the standard context layer and organize the existing studies and docs into it. preserve everything, but lets stop making unnecessary handoff zips. and we can delete the handoff zips we've already made (frill has already built the page)
Decisions
- Install the standard Context Layer with review board and bug intake.
- Preserve existing docs, studies, assets and working paths.
- Use source paths and project records for handoffs; avoid unnecessary ZIPs.
